Did you played Heroes of Might and Magic 3 on PC?
Something along the lines of HeroQuest but with a hex grid and armies instead of the classic mage, rogue, warrior, sound spretty cool.
Could use something similar to Risk in order to designate how many units of each type. Gonna need some kind of holder for the pieces, that designates the type of army, and the pieces inside is the army size. Could even make them stackable, so you can put the commander on top and move them as a unit across a world map board, and utilize a side board for actual battles.

Thank you but no, I've got my ass kicked enough in the PC, don't need to get it handed over to me in a boardgame as well ๐ always thought HOMM3 had such a steep learning curve. It's easy to know how to play the game, but it's hard to play it well

As i played thousands of hours the pc game, iยดm very excited for the game and thought maybe someone would like to play it as well (as i sadly missed the witcher board game >.<). i remember playing it with a friend in hotseat mode again and again <3
it had the most epic battles when thousands of units (just written as numbers and shown with one single symbol xD) clashed together.
but what ever, i wanted to share the link with you^^
